Build vs Buy: Should Your SMB Build an AI Marketing Stack Internally?

TL;DR. Most SMBs should buy, not build, an AI marketing stack. Building makes sense in three narrow cases: you have in-house engineering capacity you are not otherwise using, you have a workflow that no existing platform serves, or you need proprietary data lock-in for competitive reasons. Everybody else is better off buying. The real cost of building is not the model API bill. It is engineering hours, maintenance, prompt drift, security review, and the tool sprawl you accumulate while figuring out what you actually needed. Every few weeks a founder asks me some version of the same question. “We have a developer on the team who has been playing with the OpenAI API. Should we just build our own marketing AI stack instead of paying for a platform?” The answer is almost always no, but the reasons are not the ones people expect. It is not about whether your developer is smart enough. It is about what the true cost of building looks like once you account for everything that is not code, and whether the thing you end up with is actually better than what you could have bought.

Some of those experiments worked. Most did not. The ones that failed did not fail because the engineering was bad. They failed because the business underestimated what it takes to keep a working AI stack running month after month. 1. What “build” and “buy” actually mean

Before getting into the framework, let’s be specific about the two options, because the fuzzy versions of both are where most decisions go wrong.

Build means

  • You own the integration code between model APIs (OpenAI, Anthropic, Google) and your own systems
  • You write and maintain your own prompts, with a versioning and evaluation system
  • You handle retrieval (vector DB, search index) for grounding the model in your data
  • You build or host the interface your team uses (a Streamlit app, a custom dashboard, Slack bots)
  • You own monitoring, cost control, security review, prompt drift detection, and failure handling
  • You either hire or assign engineering capacity to keep the thing running

Buy means

  • You pay a platform that provides the interface, the prompt library, the retrieval, the orchestration, and the maintenance
  • You configure. You do not write Python
  • Security, model updates, and failure handling are the vendor’s problem
  • Your team’s time goes into using the tool, not running it

There is a hybrid option a lot of SMBs accidentally land on, which is “buy five tools and glue them together with Zapier.” That is actually closer to building than it looks, because you still own the glue. We will come back to that under anti-patterns.

2. The decision framework: three questions that decide it

Forget the 20-point matrices. For an SMB, the build vs buy question collapses to three questions. If you answer yes to any of them, building might make sense. If you answer no to all three, buying is almost always the right call.

Question 1: Do you have in-house engineering capacity you are not otherwise using?

This does not mean “we could hire an engineer.” It means a human being, currently on payroll, who has the time, the skill set, and the mandate to own an internal AI marketing stack as part of their regular work. A developer who is already fully loaded on your product is not capacity for an internal tool, they are a cost center you are about to double-book.

If the answer is yes, keep going. If the answer is “well, our co-founder can probably do it on nights and weekends,” the answer is actually no, and you will learn this the hard way around month three when prompts start drifting and nobody has time to fix them.

Question 2: Is there a workflow that no existing platform serves?

Most SMB marketing workflows are well served by existing platforms. Content generation, research, brief writing, ad copy, SEO optimization, social scheduling, email sequencing. All covered. Build territory starts when you have something truly specific. Example: you run a used-equipment marketplace with a proprietary pricing dataset and you need a workflow that pulls live listings, runs a specific valuation model, and generates personalized outreach to each listing’s seller at scale. There is no off-the-shelf platform for that. Build it. But if what you need is “write good blog posts about our industry,” you do not need to build. You need to buy something and learn to use it well.

Question 3: Do you need proprietary data lock-in for competitive reasons?

A few businesses have data that is genuinely a moat and that they cannot reasonably send to a third-party platform. Healthcare clinics with patient data. Financial firms with positions. Defense contractors. Some legal practices. If you are one of these, your compliance team has already told you you cannot use hosted AI marketing tools, and you are going to build or not do it at all. Self-hosted models (Llama, Mistral, Qwen) make this more doable than it was two years ago, but you are still looking at a real engineering commitment.

Most SMBs are not in this category. If you are a services business, a small e-commerce store, a local brand, a B2B SaaS under 50 people, your marketing data is not moat-grade. Send it to a platform. The platform’s security posture is almost certainly better than what you can build.

3. The real cost of building (not the part people quote)

When founders estimate the cost of building an internal AI marketing stack, they usually quote the OpenAI or Anthropic API bill. “We spend about $200 a month on API calls, this is way cheaper than paying for a platform.” That number is the tip of the iceberg. Here is the rest of it, based on what I have seen at SMBs that went the build path for six to twelve months.

Engineering hours, initial build

A basic internal AI marketing stack (prompt library, retrieval over your content and brand docs, an interface for your team, some monitoring) is a 4-8 week project for a competent full-stack engineer, assuming they already know the AI libraries. At a loaded engineering cost in the United States of around $150-200 per hour, that is roughly $24,000-64,000 of engineering time just to stand it up. Open source model-ops and agent frameworks (LangChain, LlamaIndex, Semantic Kernel, Haystack) reduce the work but do not eliminate it. Engineering hours, maintenance

This is the line item nobody budgets. A running AI stack needs continuous attention. Models update (OpenAI deprecates and replaces models roughly quarterly, Anthropic’s Claude versions change every few months). Prompts drift: a prompt that produced good output on GPT-4 produces subtly worse output on GPT-4.1 because the model is tuned differently. Your content changes, so retrieval needs to be re-indexed. Your brand guide changes, so the grounding context has to update. Realistic maintenance is 10-20% of initial build time, ongoing, forever.

Prompt engineering and evaluation

Good prompts are not written in one sitting. They are iterated against test cases. You need a set of eval prompts, a rubric for what “good” looks like, and a process to run new prompt versions against the evals before deploying. Security review

The moment your internal AI tool can read customer data or produce customer-facing content, you need a security review. How does data flow to the model provider? What gets logged? How do you prevent prompt injection through user-submitted content? What happens when someone asks the tool a question that includes a social security number? Tool sprawl

Internal builds almost always end up with more tools than you started with. You pay for OpenAI and Anthropic API credits. You pay for a vector database (Pinecone, Weaviate, Qdrant) or run your own. You pay for monitoring (Langfuse, Helicone, LangSmith). You pay for a prompt management tool. You pay for Zapier or n8n to connect things. You pay for Supabase or similar as your backend. Each of these is $20-200 per month, and by month six you are spending $800-1,500 per month on infrastructure, plus engineering time.

The real number

4. Five anti-patterns I see repeatedly

These are the DIY stack mistakes I watch SMBs make most often. Any of them, solo, is survivable. Two or three stacked together is where the build path goes from “expensive learning” to “quiet failure.”

Anti-pattern 1: The Zapier spaghetti stack

Every form submission triggers a Zap. Every Zap calls OpenAI. Every output goes to a different Google Sheet. Nobody remembers why a particular Zap exists. When something breaks, debugging means clicking through ten Zaps and two sheets. This is technically “buying tools” but operationally it is “building a bespoke system without any of the discipline of actually building one.” The fix is consolidation: pick one orchestration layer and live in it.

Anti-pattern 2: The single-developer dependency

One person wrote the whole stack. They have it in their head. They leave, go on parental leave, or get busy on the core product. Everything still works, for a while, until the first time a prompt needs updating and nobody else knows how. I have seen internal AI tools go completely dark for six months because the one person who built them moved on. Buy path does not have this risk because the vendor is the one person.

Anti-pattern 3: No evaluation discipline

The team writes prompts, tries them once, and ships. There is no standard set of test cases. There is no “before we change this prompt, let’s run it against the eval set.” So prompts drift, quality drops, and nobody notices until a customer catches a hallucination in an email. Anti-pattern 4: Grounding by vibes

The team loads “some brand docs” into a vector database and hopes retrieval will do the right thing. It does not always. Retrieval tuning (chunk size, embedding model, re-ranking, metadata filters) is a specialty. Teams that skip it end up with a stack that references the wrong document half the time. The output looks fluent, which is worse than looking obviously wrong, because nobody catches it.

Anti-pattern 5: Mistaking “it worked once in the demo” for “it works in production”

The classic. Someone puts together a flashy demo where the AI writes a blog post from a single prompt. Everyone agrees it is amazing. The team tries to use it for a month and the output quality is all over the place, because the demo was optimized for one topic and production demands variety. This is the pattern that kills more internal builds than any other. 5. When to build, concretely

Building makes sense, and is sometimes obviously the right call, in these cases:

  • Marketplaces and aggregators. You sit on top of a proprietary inventory, pricing, or listings dataset. Off-the-shelf platforms cannot reach into that data. The glue is the moat. Build.
  • Regulated industries with strict data residency. Healthcare, finance, defense, certain legal practices. Your compliance team has already decided this. Self-hosted open-weight models plus a custom interface is the path.
  • Internal-only agents with proprietary workflows. You have a specific marketing operations workflow, involving your CRM, your warehouse data, your pricing engine, that no platform covers. Build a narrow agent for that specific workflow. Buy the rest.
  • Companies where AI is itself the product. If you are an AI company, you cannot fully outsource your AI stack, for strategic reasons. But that is also not an SMB marketing question, it is a product question.
  • Research budgets and willingness to treat it as R&D. You have the cash, the engineering team, and you want to learn. Fine. Build. Just do not pretend it is saving money versus buying. It is not. It is an investment in capability.

6. When to buy, concretely

Which is most of you.

  • You are a services business, a small e-commerce shop, a local brand, or B2B SaaS under 100 employees. The available platforms cover your needs.
  • Your team does not have spare engineering capacity. Every hour building an internal AI stack is an hour not building your actual product.
  • You have not yet used AI in marketing for six months of production work. You do not know what you need yet. Buy something that gives you a range of workflows, use it, and then if you discover a real gap, consider building just that one piece.

7. The hybrid path that actually works

For most SMBs past the beginner stage, the right answer is not pure build or pure buy. It is buy the platform, and build one or two narrow custom pieces on top. Examples:

Do this exercise before committing either direction. Write down:

  1. The five specific marketing tasks you want AI to handle in the next 90 days
  2. For each one, whether an existing platform already claims to do it (yes/no)
  3. For the ones with yes, estimate how long it would take your team to become proficient on that platform
  4. For the ones with no, estimate how long it would take your engineering to build a working solution, maintenance included
  5. The full cost of each path over 12 months, honest numbers

If steps 3 and 4 come out in the platform’s favor by 3x or more (which is typical for SMBs), buy. If they come out within 2x, you have an interesting conversation about what you value more (control vs speed). If building genuinely beats buying, build.
